The recency stat is the one most blogs hand-wave. According to Bain’s 2026 AI search study, content updated within the last 13 weeks is roughly 50% more likely to be cited by Perplexity, ChatGPT Search and Google AI Overviews than identical content older than six months.   • 216 (72%) still pull traffic from classic SEO blue links — these are mid-to-bottom-funnel queries where users want to compare options or buy.

  • 82 keywords (28%) had zero AI Overview pre-2025 but now do — and 71 of those are informational/top-funnel.

The 6-Step Hybrid Stack We Run

This is the workflow we use on every new client engagement, in order.

  1. Index audit. Check coverage in Google Search Console first. If pages aren’t indexed, no AEO work matters.
  2. Question-mining. Pull “People Also Ask” + AlsoAsked data for every priority topic. These are the queries AI engines synthesize.
  3. TL;DR rewrite. Every priority page gets a 40-60 word direct answer in the first 100 words. Bolded. Above the fold.
  4. Schema layer. FAQPage on FAQs, HowTo on tutorials, Article + Author + Organization on everything. JSON-LD only.
  5. Recency cadence. Top 20% of pages get a quarterly refresh with new stats and a visible “Last updated” date.
  6. Backlink work. Yes, still. Backlinks remain the strongest single ranking signal per Ahrefs’ 2026 correlation study.

Measurement: The KPIs That Matter in 2026

Vanity metrics are easier than ever to fake. Here’s what we report to clients.

  • Citation share-of-voice. % of priority queries where your domain is cited in at least one AI answer surface (we use Otterly + manual checks).
  • Indexed page count growth. Pure GSC. If indexing is flat, content velocity is too low.
  • Branded vs unbranded query split. A growing branded share means AI mentions are converting to direct demand.
  • Conversion-rate-per-clicked-session. Up because zero-click filtered out tire-kickers. We see 1.4-2.1x lifts post-AI-Overview.
  • Position 1-3 share for commercial queries. Still the single biggest revenue driver.

Skip impression counts. They’re inflated and meaningless in the AI era.

SEO is not dead. AEO is not a fad. They’re two layers of the same stack, and the agencies still selling them as separate services are charging twice for one job.

If you’re picking one to invest in first: do SEO if you sell a high-consideration product (legal, B2B SaaS, healthcare). Do AEO if you’re a content-led brand competing in a high-volume informational niche. Do both if you have any kind of pipeline depending on organic.

Is AEO the same as GEO (Generative Engine Optimization)? Yes, mostly. AEO and GEO are used interchangeably by 80% of practitioners in 2026. Some purists say GEO covers ChatGPT/Perplexity while AEO is broader (including voice + featured snippets). Functionally, the tactics overlap 95%.
