The shift matters because AI citation no longer correlates with organic rank. Holding a top-3 organic spot gives only an 8% chance of being cited in the AI Overview for the same query. The store that wins 2026 is the store that wins both Google organic and AI engines, and the lever stack is different.

  • Post-purchase upsell flow. +5 to 10% revenue per order with zero CVR risk.

4. Migrations: Vintage to Online Store 2.0, Liquid to Headless, International — from $4,000

Some Shopify stores need a platform-side rebuild before optimization can work. The four migration patterns I run:

  • Vintage to Online Store 2.0. Required for any store on a pre-2021 theme to hit modern CWV thresholds. 3 to 5 weeks depending on customization.
  • Shopify to Hydrogen (headless). The right move for stores above roughly est. $5M GMV that need sub-1s LCP and full schema control. Wrong move for sub-$5M stores because the operational overhead outweighs the performance ceiling.
  • WooCommerce or Magento to Shopify. Catalog migration, redirects, schema rebuild, customer-data migration, post-launch CWV pass.
  • International / multi-market. Shopify Markets configuration, hreflang, currency, multi-language schema, regional fulfillment routing.

Why I Run Shopify Differently

Five differences between how I run Shopify engagements and how a typical Shopify agency runs them. Every one of these is a deliberate choice, not an accident.

Founder-Led, No Junior Handoff

Every Shopify agency above $3,000 a month runs on a strategy lead plus 2 to 3 juniors. The strategy lead designs the program. The juniors execute the work. The client buys the strategy lead’s pattern recognition and gets the juniors’ execution.

I do the work. The strategist is me, the implementer is me, the QA is me. That model does not scale past 5 to 6 clients at a time, which is exactly why I cap intake at 5 clients. Clients buy my pattern recognition and they get my execution.

Transparent Pricing on the Page

Searchbloom floors at $4,000/mo for serious Shopify work, with opaque deliverables. Coalition is $2,500 to $15,000/mo with custom-quote everything. Blend is $3,000 to $8,000/mo with retainer-scaling games. CRO Media is $899 audits with no transparent retainer.

The argument against transparency is that competitors will undercut you. The reality is that buyers self-qualify on pricing in the first 60 seconds, so transparency saves both sides weeks of back-and-forth. The buyers who self-exclude were never going to close anyway.

Vertical Depth, Not Generalist

I work in two verticals: medspa and wellness DTC. Shopify is the platform layer that runs underneath both. The patterns transfer in directions most agencies do not see.

The trust stack that converts a $400 Botox consult is the same trust stack that converts a $90 serum: same audience, same compliance language, same review velocity, same after-treatment touchpoint cadence. A medspa-Shopify cross-vertical agency runs the booking flow as a CRO funnel and the cart flow as a booking sequence, and both improve.

I do not take pet supplies, apparel, electronics, or home goods. Different audiences, different compliance, different review patterns. Not my circle of competence.

AI-First Methodology, Not AI Bolted On

Most agencies sell “AI services” as a separate line item. AI-generated content. AI-generated audits. AI-generated reports. Recommendation theater, billed at a premium.

I integrate AI into the workflow, not the deliverable. AI for variant generation in CRO testing. AI for schema validation across hundreds of PDPs. Shopify-Native Tools First, Paid SaaS Second

Most agencies start every engagement with $500 to $1,500/mo of testing-tool subscriptions because that is how they bill. VWO, Convert, Nosto, Rebuy, FullStory.

I start every engagement with Microsoft Clarity (free) and Shopify’s built-in A/B testing (free). If the engagement outgrows them, we upgrade. Most engagements do not outgrow them in the first 90 days. That posture saves clients roughly est. $5,000 to $15,000 a year on tooling.

What the 90-Day Outcome Usually Looks Like

Stores that run all four service lines together on the standard retainer typically see, in the first 90 days:
